1. Introduction

4. Costs of Sidecars
4.1 Machine Runtime Cost
Sidecars are not a zero-cost abstraction. Istio's official performance documentation clearly states that sidecar proxies consume CPU and memory because they perform additional work on the data path [4]. Under Istio 1.24 official test conditions, with 1000 HTTP RPS, 1 KB payload, and two worker threads, a single sidecar proxy consumes about 0.20 vCPU and 60 MB memory. A single ztunnel proxy consumes about 0.06 vCPU and 12 MB memory [4].
This means that in large-scale clusters, sidecar resource consumption grows linearly with the number of Pods. If a cluster has 5000 business Pods and each Pod injects one sidecar, then even if each sidecar consumes only a modest amount of resources, total CPU, memory, scheduling resources, image pulling, startup time, and node capacity planning will all be amplified.
4.2 Latency and Performance Cost
Sidecars change the service call path. Without sidecars, the logical path can be abstracted as:

App A -> Sidecar A -> Sidecar B -> App BThe path from App A to Sidecar A and from Sidecar B to App B is mostly local, while Sidecar A to Sidecar B is a cross-node or cross-Pod network path. Although a local hop is not necessarily equivalent to a cross-network hop, data still needs to pass through additional proxy processing, protocol parsing, connection management, policy matching, encryption and decryption, metric collection, and other steps. Istio's performance documentation clearly states that because Istio adds sidecar proxies or ztunnel proxies to the data path, latency is an important consideration, and every feature added by Istio increases the proxy's internal path length and may affect latency [4].
Therefore, in high-QPS and low-latency scenarios such as e-commerce flash sales, advertising bidding, real-time recommendation, RPC frameworks, middleware foundations, database proxies, message queues, service discovery, and configuration centers, sidecar latency and CPU overhead directly enter the core path cost model. Sidecars split communication logic that was previously handled directly by the application process into multiple objects: application process, sidecar proxy, control-plane configuration, certificate system, injection mechanism, policy resources, and telemetry system. Istio's architecture divides service mesh into data plane and control plane: the data plane is composed of proxies, while the control plane manages and configures those proxies [2]. This means that after sidecars are introduced, runtime objects are no longer limited to the application itself. Sidecars standardize governance capabilities, but they also extend troubleshooting objects from the application to the data plane and control plane.
5. Why Sidecars Are Widely Discussed but Still Resisted by Many Teams
Sidecars are discussed because they solve many real microservice governance problems: cross-language governance, unified security, unified observability, unified traffic policies, and non-intrusive application adoption. Sidecars are resisted because these benefits are built on additional data-plane proxies, and proxies bring objective costs.
First, performance-sensitive systems are sensitive to additional hops and proxy processing. Sidecars change the request path from direct service calls to calls through source-side and destination-side proxies. Istio has officially confirmed that proxies are on the data path, and each new feature may increase the internal path length of proxies [4]. For ordinary business APIs, a few milliseconds of increase may be acceptable. For infrastructure middleware, trading matching, flash-sale inventory deduction, real-time advertising bidding, and recommendation retrieval paths, a few milliseconds may change the capacity model and SLA achievement rate.
Second, resource cost grows with the number of Pods. A sidecar is a proxy next to each application instance. When the number of service instances increases, the number of proxy instances increases at the same time. Official data shows that a single sidecar consumes meaningful CPU and memory resources [4]. Therefore, sidecar cluster cost is not a fixed cost. It is related to business scale, Pod count, traffic scale, and configuration complexity.
Third, the troubleshooting chain becomes longer. After sidecars transparently take over traffic, when business developers see a "call failure," they cannot only judge whether business code is abnormal. They also need to judge proxy configuration, security policies, and control-plane delivery state. For platform teams, this is centralized governance. For business teams, this is an additional layer in the failure path that cannot be ignored.
Fourth, organizational boundaries change. In the sidecar pattern, platform teams can centrally govern traffic and security policies, but business teams may also feel that their services are being "taken over" by platform proxies. When responsibility boundaries, change approvals, failure attribution, and performance budgets are not clearly agreed upon, technical resistance can turn into organizational resistance.
Therefore, the controversy around sidecars does not come from the concept itself. It comes from a mismatch between who receives the benefits and who bears the costs: platform teams receive unified governance benefits, while business teams bear latency, resource, and troubleshooting complexity; enterprises receive compliance and security benefits, while foundational service teams may bear performance budget pressure.
6. ROI Analysis Framework

Second, security, compliance, mTLS, access control, and certificate rotation are hard requirements. Third, the enterprise needs unified observability for service-to-service call relationships, error rates, latency, and traffic topology. Fourth, business APIs are not extremely latency-sensitive and can tolerate a certain proxy cost. Fifth, the platform team has service mesh operations capability and can manage the lifecycle of the control plane, data plane, and policy configuration. Sixth, the enterprise wants governance capabilities to be upgraded centrally by the platform, instead of pushing every business service to upgrade SDKs one by one.
Under these conditions, sidecar benefits are not benefits for a single service. They are platform-level benefits. The more services, languages, and governance policies there are, the more obvious the reuse value of sidecars becomes.
6.2 Scenarios with Lower ROI or Requiring Careful Evaluation
Sidecar ROI requires careful evaluation when the system satisfies the following conditions:
First, the core path is extremely sensitive to P99/P999 latency. Second, the service itself is a middleware foundation such as a middleware component, RPC framework, message queue, database proxy, service discovery system, or configuration center. Third, per-request CPU cost directly affects large-scale capacity budgets. Fourth, the service call chain is already long, and adding proxies will further amplify tail latency. Fifth, the team does not yet have troubleshooting capability for Envoy, xDS, mTLS, policy resources, and the control plane. Sixth, existing SDKs or frameworks already provide stable governance capabilities, and the language stack is relatively simple.
In these scenarios, sidecar governance benefits may still exist, but they may not cover performance, resource, and troubleshooting costs. More reasonable approaches for such systems usually include gray rollout pilots, service-level adoption by tier, enabling only necessary capabilities on selected paths, or evaluating alternative data-plane forms such as Ambient Mesh, eBPF, and node-level proxies.
7. 2026 Industry Trend: From Sidecar Mesh to Sidecarless Mesh
The 2026 trend is not "whether service mesh is still needed." It is "whether the service mesh data plane must be one sidecar per Pod."
Istio officially provides two data-plane modes: sidecar mode and ambient mode. Sidecar mode injects Envoy into every Pod. Ambient mode uses a per-node L4 proxy and uses waypoint proxies on demand to provide L7 capabilities [5]. Istio documentation also states that ambient mode is often called a sidecar-less mesh because workload Pods no longer need a sidecar proxy to join the mesh [6]. Its structure is divided into two layers: the lower ztunnel layer handles routing and zero-trust security, while waypoint proxies are enabled when L7 capabilities are needed [6].
This shows that service meshes are evolving from "inject a full proxy into every business Pod" to "move basic L4 capabilities down to the node level and enable L7 capabilities on demand." The core goal of this evolution is to reduce the resource cost, lifecycle management cost, and adoption cost of the sidecar pattern.
At the same time, Cilium represents another trend: an eBPF-centric data plane. Cilium documentation states that Cilium uses eBPF as an efficient kernel data path at the network processing layer, while application-layer protocols such as HTTP, Kafka, gRPC, and DNS are parsed through proxies such as Envoy [7]. This type of architecture attempts to move some network, security, and observability capabilities down to the kernel or node-level data plane, thereby reducing the need to inject a sidecar into every Pod.
As of May 2026, Istio 1.30 had been released, and official documentation still supported both sidecar mode and ambient mode [8][5]. This indicates that the industry has not simply eliminated sidecars. Instead, it is retaining service mesh capabilities while providing more fine-grained data-plane choices.
8. Conclusion
Sidecar ROI cannot be judged without application context. The objective cost of sidecars is adding data-path proxies, CPU and memory consumption, latency, operational objects, and troubleshooting dimensions.
Therefore, whether sidecars are worthwhile depends on the following factual conditions:
First, if an enterprise's main conflict is inconsistent multi-language service governance, difficulty unifying security capabilities, missing observability, and scattered canary and traffic policies, sidecar ROI is easier to justify. Second, if an enterprise's main conflict is extreme performance, extremely low latency, per-request cost, and infrastructure middleware capacity efficiency, sidecar ROI requires strict load testing and path-level evaluation. Third, if the organization clearly needs service mesh capabilities but cannot accept the cost of one sidecar per Pod, a more reasonable direction in 2026 is evaluating sidecarless or low-intrusion data-plane forms such as Ambient Mesh, ztunnel, waypoint proxy, and eBPF. Fourth, sidecar is not the only answer to service governance. It is one implementation method for platformizing governance capabilities. For large business systems, it can improve governance consistency. For core infrastructure paths, it may amplify performance and troubleshooting costs.
